Variable data that actually works is decided at artwork stage, not at the press. Names, codes and numbers printed on a box are only as reliable as the file that carries them, so the merge has to be planned before anything is approved.

Build the file for the merge

Personalised text should stay live until the right moment, in a font that is either embedded or supplied with the job. A missing font is the most common failure we see, and it surfaces as a substituted typeface across a few hundred boxes that then cannot be corrected one at a time. Send the data as plain text rather than as a formatted document, and send only the final version, because repeated files carrying the same column names are how a job ends up merged against last month's list.

The data file itself should be plain, one record per line, with a header row that matches the merge field names exactly. Spreadsheets arrive with trailing spaces, curly apostrophes and names split across columns, all of which print if nobody cleans them first. Accented characters and long hyphenated names are the usual offenders, and they fail quietly because a missing glyph drops out of the line instead of raising an error, so ask which characters the approved font supports before sign-off.

Keep the layout honest

  • Set a maximum line length and test it against the longest name in the file, not the average one.
  • Give the personalised area a safe margin from every fold and edge so nothing lands on a crease.
  • Provide a fallback line for blank records rather than leaving an empty space on the box.
  • Keep barcodes and codes as vector artwork generated from the data, never as a placed image.
  • Number the proof records so a mistake can be traced back to a specific row in the file.

We also ask for variable data in the format the printer will actually open, and we print a sample of ten records pulled from different parts of the file rather than the first ten lines, which are always the tidy ones. Line breaks inside a field are worth checking as well, because a name that wraps happily in the proof can collide with a border once it prints at full size.

Match the method to the run

Short runs and one-offs usually go through digital, where variable data changes cost nothing and the artwork can be adjusted between sheets. Longer runs are better on offset with a separate overprint pass for the personalisation, because the base artwork stays consistent while only the variable layer moves.

Neither method forgives a poor file. CMYK builds, image resolution and trapping all still apply to the fixed artwork, and the variable layer has to sit inside the same trapping rules so a name never shows a white edge against a solid colour. Keep the fixed artwork and the variable layer in separate files as well, so a logo can be moved without touching the merge and a name field can be adjusted without moving the approved artwork.

Proof the actual records

Before a run we pull a small set of records from the customer file, print them, and check spelling, length and position. Approving a single dummy name tells you about the layout; it tells you nothing about whether a long name fits or whether an accented character is present in the font.

That check takes minutes, and it is the difference between a personalised run that works and one that has to be stopped halfway through.
